大厂测试团队管理体系的从0到1创建(上)

本系列文章将会围绕软件测试团队管理体系搭建、软件测试团队建设和软件测试组织改进这三部分展开,与大家一起探讨软件测试团队体系建设和人才培养。第一部分先跟大家聊一下软件测试团队的管理体系的搭建。

 

体系搭建


首先来看一下我们之前所面临的挑战,我用了三个词来概括当时的状态:模糊、焦虑、失衡。

软件测试质量

模糊指的是我们如何来衡量研发和质量的工作做得好与不好?这个在当时是没有办法去度量的。

第二个焦虑指的是我们当时的线上故障经常出现且不规律,整天提心吊胆,使用我们系统的业务方也是胆战心惊的,不知道什么时候系统就会罢工。
失衡指的是质量和效率的失衡,质量保障工作并不是在上线的这一刻出现的问题,是整个流程出现了问题。大家都知道线上的事故都是由一个个不起眼的小问题所造成的。

 

面对这些挑战,我们从2017年开始,开始设计和完善整个质量度量体系。下图给大家展示的是2022年的质量体系覆盖情况。

软件测试质量

对于流程和指标我们追求的是“先僵化,再优化,最后固化”,现阶段我们是处在优化的阶段。


从备注中我们可以看到“灰色为持续新增反馈”,也就是说灰色的部分目前还没有完全加入到这个体系里面来。


标星的为北极星指标,该指标区别于全流程的指标在于,根据产品的属性和产品的生命周期,我们会对一部分的产品做北极星的指标反馈,反馈的数量可能会比全流程的指标要少一些。


这里主要是考虑到一些产品目前是处在刚发版的阶段,针对这样的产品更重要的是效率优先。还有一些产品是对内的,并不是对外部的客户的,这样的产品的质量要求可能也会低一些。
