软件测试团队如何快速完成核心梯队的搭建?

下面的内容我们重点讲一下软件测试核心梯队的搭建。

核心梯队的搭建会从挑选、培养和工具这3个方面来展开。挑选部分我们可以看出,除了前面人才九宫格中提到的潜力和业绩,还多了品格部分,我们认为一个员工的品格是优于潜力和能力的。


培养这部分我们现在用的是“三个E”,第一个“E”是培训。第二个“E”是经验的传授,后面我们会展开介绍。第三个“E”指的是曝光,也就是把核心的员工放大聚光灯下去工作,让他们去承担一些跨工作岗位、跨团队的重点项目。这些项目往往压力比较大,事情也比较多,需要沟通交流的地方也很多。通过放在聚光灯下我们可以看到这一位同事他的潜力在哪里,他的上限在哪里。


工具指的是我们前面提到的导师项目、中心项目和IDP。接下来我们就为大家介绍一下IDP项目。
IDP项目:个人发展计划指结合员工岗位需要及个人发展意向,双方经沟通达成的促使员工自身素质、技能提高的发展计划。


是下属与主管的职业发展伙伴关系;是连接员工职业发展需求与公司能力需求的桥梁;是识别员工基于职业发展通道发展所必须的素质,技能的有效工具;是促进下属与主管就职业发展进行有效沟通的工具;是激励员工不断提升能力,经验的动态,持续的职业发展过程;是员工职业发展的综合计划,它包含学习,培训,进修或者轮岗实践等。


PS:原则计划时间持续3年,由主管按月跟踪。
