本系列文章我们主要跟大家分享一下互联网大厂软件测试团队是如何进行人才梯队建设,快速搭建搭建起一个技术过硬的软件测试团队的。第一部分是搭班子。


 搭班子 
首先为大家介绍一下我们测试部的战略,我们追求的是“全流程、全场景和基于风险的质量保障”,所以我们需要安全、自动化、接口、性能、兼容性测试等等各领域的专家。在此基础上我们会去寻求质量和效率的平衡以及投入和产出的收益比。所以在搭班子这部分我们需要描述未来3到5年我们需要的人才画像。下图是我们从横向和纵向描述的人才画像。

我们制定了测试部的定级标准,标准明确了P3-P9每一个级别的员工需要具备的横向的能力和纵向的能力。

我们还整理了测试工程师需要掌握的一些能力,这里也跟大家分享一下。

上面讲的是未来3-5年我们需要的人才的是什么样的,有了比较清晰的画像之后,我们就可以去招聘相应的人。接下来的内容就是人才招来之后,我们需要做什么样的事情。

这部分我们主要讲人才的培育,优秀的人招进来之后,如何建立人才库。

上图是我们制作的人才九宫格,一共有两个维度。一个维度是潜力,另外一个是业绩。7、8、9是我们认为的核心力量,4、5、6是我们的腰部力量。

9承担更复杂任务/晋升。8&7安排更高级别工作/纳入培养计划。中间力量,给予辅导/要求提升能力、业绩。
